Before You Begin — Three Decisions to Make First
Clarity before launch protects everything that follows

Before you introduce the FOCUSED™ System to your organization or coaching practice, get clear on these three questions. The answers shape your invitation, your scheduling, your tool sequencing, and ultimately your results.

Who Will Coach?
Not everyone is ready to facilitate FOCUSED coaching. Look for leaders with high EQ, a genuine relationship with their own time and focus challenges, and the capacity to hold space without prescribing. Complete your own FOCUSED System first — always. You cannot give what you haven't received.
Who Will Be Coached?
Identify the leaders who would benefit most — and who are ready. FOCUSED coaching works best when the coachee is willing and self-aware, not assigned against their will. Start with people who already sense that their relationship with time is costing them something important.
What Are Your Desired Outcomes?
Name what success looks like before you start. Is it reduced overwhelm? Better team execution? A culture where focused leadership is modeled from the top? The more specific your outcomes, the easier it becomes to measure progress and celebrate what's actually changing.

The Readiness Standard: Before your first session with any coachee, complete your own Time Rebel Wheel, build your own ideal week, and run your own RAS Reprogramming Tool. The most powerful thing you bring to any FOCUSED coaching relationship is the credibility of having done this work yourself.

Your Scheduling System — Cadence, Calendar & Consistency
Getting scheduling right is foundational — not administrative

A well-structured calendar communicates that FOCUSED coaching is a priority — not an afterthought. Choose your cadence, build it into both calendars on Day 1, and hold it with the same consistency you are coaching your coachee to bring to their own time leadership practices.

Option A · Monthly 60-Minute Sessions
1× per month · 12 sessions per year
Ideal for executive leaders and new 1:1 coaching relationships
Allows time between sessions for real-world implementation and testing of FOCUSED tools
Best for individual leaders on 6–12 month FOCUSED coaching contracts

SCHEDULING BEST PRACTICES — INSTALL THESE FROM SESSION 1
Use Google Calendar — send the invite immediately. As soon as a session date is agreed on, send a calendar invite with the meeting link. This signals that FOCUSED coaching is a real, protected commitment — not something that gets bumped when the week gets busy.
Batch-schedule the full contract upfront. At Session 1, schedule every session for the full contract period right then and there. When every session is already on the calendar, FOCUSED coaching becomes part of the rhythm — not something to reschedule monthly.
Request the 24-hour pre-session send. Ask your coachee to send their #1 focus need 24 hours before each session. This creates a powerful pre-session ritual that sharpens focus and ensures both parties arrive prepared rather than cold.
Protect the session — model the boundary. Begin on time. End on time. Always. You are coaching your coachee to protect their own time. Honor theirs first — every session, without exception.
Confirm 24–48 hours in advance. A brief message: "Looking forward to our session tomorrow at [time]. Please send your #1 focus need before we meet." This one message builds anticipation, reinforces the pre-session ritual, and keeps no-shows rare.
Build in the 90-Day natural reset. At the start of every new quarter, run the 90-Day Reset™ together before launching the next quarter's planning. This quarterly rhythm is the engine of compound growth in FOCUSED coaching.

The 5 Practices of World-Class FOCUSED Coaches
These are not techniques — they are disciplines. Never stop sharpening them.
01
Active Listening
Most people listen to respond. World-class coaches listen to understand the story beneath the story.
Take time to fully listen before forming a response. Let the coachee finish. The urge to problem-solve before they're done speaking is the coach's #1 sabotager.
Mirror back what you hear: "What I'm hearing is… is that accurate?" This practice opens profound breakthrough moments and builds the deep trust that makes honesty possible.
Listen not just to the words but to what isn't being said. Hesitation, repetition, and energy shifts are often more revealing than the content itself.
Take notes in every session. Notes show your coachee that what they say matters — and help you spot IBS patterns and 4-pillar trends across multiple sessions.

Powerful Questions
Questions are the primary tool of a FOCUSED coach. The right one unlocks everything.
Avoid yes/no questions. Ask open-ended questions that invite honest reflection and require a real answer about the whole person — not just the presenting problem.
Ask one question at a time. Stacking three questions is a way of not trusting the first one. Ask. Then wait in the silence.
The gold in FOCUSED coaching is almost always found in the pause after a great question. Sit in it. Do not rescue the silence too quickly.
When in doubt, ask: "What would you tell a close friend in your exact situation?" It bypasses the coachee's defensiveness and accesses their real wisdom.

4-Pillar Perspective
You see the whole operating system when the coachee can only see the presenting breakdown.
Your distance from their situation is your greatest coaching asset. An overwhelmed leader cannot see their own overwhelm clearly — you can.
When someone presents a time or focus problem, check all four pillars first: Fuel, Mind, Time, Purpose. The root is almost never where the symptom appears.
Challenge the IBS layer gently but consistently: "Is that a fact or a program?" and "What story is driving this behavior?" are the most powerful pattern-interrupt questions in the system.
Celebrate forward movement consistently. Sometimes the most important perspective shift is reminding a coachee how far they have already come.

Concise Action Plans
Transformation happens when people take committed, calendared action — not when they have a great insight.
Every session ends with at least one clear, specific Action Plan with a due date and a measurable definition of done.
Let the coachee generate the plan. When people create their own FOCUSED commitments, ownership follows naturally. The coach's job is to clarify, not prescribe.
S.M.A.R.T. is the standard: Specific, Measurable, Achievable, Relevant, Time-bound. Vague plans produce vague results every time.
At the start of every session, review prior Action Plans before moving to anything new. Accountability without review is just encouragement — not coaching.

Positive Reinforcement
Focus change is hard. Make room for the wins — because wins fuel the next step.
Begin every session with Good & New. This is not small talk. It primes the brain for growth, builds the habit of noticing progress, and reminds the coachee that they are already winning somewhere.
Name specific wins out loud: "You protected your Tuesday coaching blocks for three weeks straight. That took real discipline. That matters." Generic praise fades. Specific recognition lands and sticks.
End every session with affirmation. Not flattery — truth. Tell your coachee what you genuinely observe in them across the four pillars.
When a coachee struggles, normalize it without lowering the standard: "This is hard — and you're still here. That says everything about who you are."

Session Anatomy — Structure That Drives Focus & Action
Every FOCUSED session has a start, a middle, and an end — use this rhythm every time
Every Session — Regardless of Length
Start with Good & New. Celebrate a focus win — however small. The growth comes — make space for what's working first.
Agree on the #1 pillar of focus. Name the desired outcome before going deeper into any tool or challenge.
Let the coachee own their Action Plan — they generate it, not you. Ownership must be earned, not assigned.
Reference FOCUSED tools actively. Ask: "Where are you in your Time Rebel Wheel this week?" "What did your ideal week look like versus what actually happened?"
End with affirmation and positive reinforcement. Always. Every session. No exceptions.

Your Charge — Go Serve at the Highest Level
You didn't stumble into this. You were positioned and purposed for this season.

The FOCUSED System does not work because the tools are sophisticated. It works because the coach is present, honest, and genuinely invested in the whole person sitting across from them. You are the most important instrument in this coaching relationship — not the workbooks, not the tools, not the AI prompts.

You bring what no tool can. Your lived experience. Your instincts. Your honest relationship with your own time and focus challenges. The tools amplify what you bring — they do not replace who you are. Your natural strengths as a communicator, a leader, and someone who genuinely cares are your greatest FOCUSED coaching assets.
Stay curious, not clever. The most powerful FOCUSED coaching moments come not from having the right answer — but from asking the right question and trusting the silence that follows. Ask more than you advise. Lead with questions before conclusions. The coachee's wisdom always exceeds what you can prescribe.
Model what you coach. If you are not building your own ideal week, you are teaching information rather than transformation. Your coachees will feel the difference. Complete your own FOCUSED System. Own your own Time Rebel story. Live the 75-80% grace standard. Be what you are asking them to become.
Celebrate relentlessly. In a culture that normalizes busyness and depletion, the act of genuinely celebrating a leader's growth is itself a form of culture change. Name their wins specifically. Affirm their courage. Let them feel seen in their progress — not just their potential.
Return to the system every quarter. The 90-Day Reset is not just for your coachees — it is for you. Close every quarter with honest reflection on your coaching practice. What worked? What needs to grow? What is your one upgrade for next quarter as an operator?
